那么，怎样正确与下属谈话呢？

（1）感情真挚是前提。

我们常说，“感人心者，莫先乎情”。也就是说，感情真挚、态度诚恳、平等待人、亲切交心，是开展好个别谈话的重要前提。因此，领导者要对自己的下属有真诚的感情。

具体来看，领导者与下属有感情，主要体现在关心对方的学习、工作、思想、生活等方面。同时，还应了解下属们有什么特点。掌握了这些，才能促进相互间建立感情和信任，也才能保证在与对方进行个别谈话时，使对方愿意敞开心扉，进而保证谈话的良好效果。

（2）适时、对症是基本条件。

领导找下属个别谈话一定要注意“适时”。因为，选择恰当谈话时机，是开展好个别谈话的重要基础。

构成谈话时机成熟的条件是多方面的，并且，随着谈话对象的不同，对谈话时机成熟的条件的要求也不同。如果谈话对象的情绪比较平和，能听得进意见，并能按照谈话的意图去做，那么，可以立即与其交谈；如果谈话对象的情绪比较激动，对谈话意图充满反感，则宜暂缓，待下属的思想趋于稳定以后，再选择时间进行交谈。如某人不讲团结，与同事之间有矛盾时，就应该进行“冷处理”，待该同志情绪稳定、自我反省后，再进行教育帮助，切忌“火上浇油”，扩大事态、加深矛盾。

（3）善于讲道理。

领导者与下属个别谈话，其实就是做思想工作，因而要讲道理，以理服人。 这个过程中，领导者说话要服从于事实，不能只讲虚理，要从事实中引出道理。理是以事实为基础的，如果与某人个别谈话时不注意根据事实讲道理，不仅不能服人，还可能讲出一些主观片面之理，甚至是歪理，就会使人反感。要实事求是，尊重客观实际，对待谈话人应该实事求是地进行评价。

要做到这些，领导者就要熟练灵活地运用辩证法，具体问题具体分析。

（4）谈话方式要灵活。

既然与下属的个别谈话要视谈话目的、对象不同而不同，那么，谈话的方式也应有所不同。实践中，以下几种谈话方式可以为领导者灵活运用。

一是用商量的口吻进行交谈。这种方式要求谈话人要心平气和、平等待人，以关心、信任的态度对待谈话对象，不能自视特殊、“好为人师”，也不能“连珠炮”似地发问，或中间打断对方的话头，应允许人家解释，谈不同看法，对的要肯定，错的予以指出，在友好的气氛中，协商解决问题。

二是询问型交谈。即领导者对有的下属可以直接问，而对另一些人则可委婉地问。关键是领导者一定要掌握“问”的技巧。

三是批评型交谈。运用这种方式，领导者大多要先肯定其成绩，然后对被批评的人的缺点和错误尽力引导，使之能主动地认识到自己的问题。

为了使谈心达到应有的目的，首先要相信每个员工都是热爱企业的，即使他近来可能因为生活或是心情的问题而表现欠佳，也应该相信他是心存愧疚的。只有在这个基础上，谈心才能起到正面的交流作用。

领导者不仅要掌握与下属谈话技巧，也要具备和下属谈心的技巧。 在与下属谈心时，要注意：

在真诚中充分了解员工

小陈深切地感觉到：虽然平日接触不多，高经理却似乎很了解自己的所思所想。这让他没有了无从开口的感觉。也难怪，他毕竟在这个部门已有两年多了，热情开朗、聪明勤奋，而且诚实单纯，而高经理又是个善于观察的人。他能看出小陈近日正对最近表现欠佳而感到愧疚，甚至一直在努力调节，但毕竟是年轻人，还需要理解和一些时间。
